Default Converting Brinkman electric to charcoal

I have an electric Brinkman veritcal smoker with an electric element on it's
last legs. I've always planned that when the element went out that I would
convert it to charcoal. My thoughts were to just get another water pan,
drill some holes in it for air flow and use that for the charcoal holder.
Then put some sand in the base of the unit for the charcoal pan to sit in.
But I'm sure I'm far from the first to attempt this conversion, so...

Is there a good write up on this conversion for other aspects of the
modification that I haven't mentioned?
